What Carton Flow Racking Is — And Why the Pick Face Takes the Damage

Carton flow racking is hand-loaded gravity picking. Inclined tracks of wheels or rollers are fitted into a wider pallet racking structure, normally at the lower, walkable pick-face levels. Cartons and totes are replenished from the rear and roll forward under gravity so a full face is always presented to the picker.

The important structural point is that carton flow is almost never a standalone system. It is a picking module inside pallet racking — usually with bulk pallet storage on the levels directly above, replenished by forklift. That means two very different traffic types meet in the same bay: people and trolleys at the face, trucks and pallets above and behind.

Damage follows that traffic. Unlike pallet flow racking, where faults concentrate in heavy running gear, carton flow damage is dominated by manual handling contact at the front beam and by track crushing from stock that is heavier than the lane was designed for.

None of that makes it a cosmetic problem. A crushed track stops flow, so pickers reach in and drag stock through, which loads the front beam and the divider in ways they were never intended to carry — and the same bay is holding pallets overhead. The structure and the tracks have to be assessed together.

Bent or displaced lane dividers letting cartons cross lanes, jam sideways or fall between tracks.

Bent front stops and pick lips that no longer retain the leading carton cleanly at the face.

Uprights, braces, beam connectors and safety locks in the busiest bays in the building, checked to SEMA criteria with the bulk pallets above taken into account.

    Assess the structure before the tracks

    Uprights, beams and connectors around the pick face are checked first. There is no point renewing a track in a bay with a damaged frame.

    Clear the level and secure above

    Affected lanes are emptied and, where beam or upright work is needed, the pallets on the levels above are offloaded.

Front Beams

Carton Flow Racking Repairs — Front Beam & Pick-Face Damage

The front beam of a carton flow level does two jobs at once: it is a structural load beam in the pallet racking bay, and it is the front support for the picking tracks. Damage to it is therefore both a capacity issue and a flow issue.

Why it gets hit constantly. The pick face is the only part of a racking installation people are in physical contact with all shift. Trolleys and roll cages are pushed up against it, cartons are dragged across it, and replenishment pallets are landed close to it. The damage is cumulative rather than dramatic — many small contacts rather than one big strike.

What we measure. Beam deformation is assessed against SEMA deflection criteria, along with connector engagement and the presence and condition of safety locks. A beam that has been lifted out of its connector by an upward fork movement is a common and easily missed finding at replenishment levels.

Replacement, not straightening. A deformed beam is replaced with a matching manufacturer section. Cold-straightening removes the strength that the section relied on and gives no way of verifying the remaining capacity.

Protect the face afterwards. Where the same beam or upright is being damaged repeatedly, we quote barrier or guard protection with the repair. On a pick face, guarding the leading upright and the end of the run addresses the majority of repeat damage.

Tracks & Wheel Beds

Carton Flow Racking Repairs — Crushed Tracks & Wheel Bed Renewal

Carton flow tracks are rated for hand-loadable stock. When heavier or denser product is put into a lane built for light cartons, the wheel bed deforms — usually not immediately, but progressively under sustained load.

How crushing shows itself. First cartons slow at one point in the lane, then they stop and need a push, then the lane needs to be pulled through by hand every time. By the time the track is visibly bowed the wheels either side of the low spot are usually damaged too.

Double-stacking is the other cause. Loading two cases high in a lane designed for single presentation doubles the point load on the same wheels and pushes the upper case against the divider. Where we see it, it goes in the report, because renewing the track without changing the practice buys a few months at most.

Section replacement. Wheel beds, full track lengths, dividers and front stops are replaced in matched manufacturer sections. Wheel pitch, wheel diameter and track width vary between systems and between duty ratings within the same installation, so mixing parts creates steps in the running surface.

Set the incline, then test. Track incline is a design value delivered by the front and rear support positions. It is restored to specification and each lane is flow-tested with representative cartons rather than being eyeballed.

Pick-Face Considerations

Carton Flow Racking Repairs — Working Safely at a Live Pick Face

Carton flow repairs are almost always carried out in the busiest part of an operational warehouse, with bulk pallets stored directly overhead. The method matters as much as the parts.

Deal with the structure first. A crushed track is inconvenient; a damaged upright under a bulk pallet level is a risk to everyone at the face. Structural findings are always resolved before, or at the same time as, the track work.

Offload above before beam work. Where a pick-face beam or upright is being replaced, the pallet levels above are cleared and the load path is confirmed before anything is removed. This is planned in advance so the disruption window is known.

Segregate pickers from the works. Lanes under repair are isolated and physically separated from the live picking area, not simply marked. Partial working of a bay under repair is the most common way people get hurt during otherwise routine maintenance.

Report the causes, not just the repairs. What causes carton flow tracks to crush or collapse?

Overloading is the usual cause: heavy or dense stock placed in a track rated for light cartons, or bulk cases loaded two-high in a single lane. Wheel beds and track rails deform under sustained point loads, and once a track has a low spot the stock stops flowing and pickers start pulling it through by hand, which accelerates the damage.

Can individual carton flow tracks be replaced without stripping the bay?

In most cases yes. Wheel bed sections, full tracks, dividers and front stops can normally be swapped out lane by lane once the level is emptied, provided the beams and uprights carrying them are sound. Structural damage to the surrounding pallet racking is dealt with first.

Should the pallet racking around a carton flow pick face be inspected too?

Yes, and it usually needs it more than the tracks. The pick face is the busiest part of any racking installation, so the uprights, beams, connectors and safety locks around it accumulate impact damage quickly. We assess them against SEMA limits on the same visit.
